If every brand in your customer's inbox is sending a promo email this Black Friday Cyber Monday (BFCM), sending your own version of the same message to your entire list won't help you stand out. It will just add to the noise, and it will likely hurt your deliverability along the way. Good segmentation is key to driving a successful BFCM campaign. Here's a framework for building it out before the sale hits.
Start With Behavior
Instead of one offer for your whole list, build your campaigns around customer intent and journey stage. That means distinct messaging for loyalists, new subscribers, window shoppers, and churn risks, each mapped to an offer, tone, and timing that fits their context.
Layer Your Offers by Segment
A single sitewide discount ignores customer nuance and trains high-intent buyers to wait for the next promo. Instead, give your VIPs something exclusive, use bundles for mid-funnel shoppers, and reserve gated offers for the segments that need an extra nudge.
Personalize Beyond the Name Field
Personalization means matching the offer, tone, and timing to each customer's context, not just inserting a first name into a subject line. Use behavior and lifecycle data to shape distinct journeys for each group you've identified.
Test Before Cyber Week, Not During It
Subject lines, timing, SMS frequency, and discount positioning should all be tested in August and September so your team isn't making guesses under pressure in November.
Segmentation Reveals What Your Site Needs to Support
A stronger segmentation strategy often surfaces gaps on the site itself: product pages that don't support dynamic content, checkout flows that can't handle tiered offers, or navigation that doesn't hold up under a spike in segmented traffic. That's exactly the kind of gap Val Geisler, our Director of Strategy, and Christine Carforo, our Director of Design, look for during our live site audit on September 23rd ahead of the BFCM code freeze. Submit your site for consideration for a chance to win one of five Nintendo Switch 2s and a discounted UX Audit and BFCM Roadmap scoped to be actioned before the code freeze.
Submissions close September 16th. Submit your site for a teardown.
